Purpose
Align both teams and all stakeholders on the program vision, success metrics, delivery model, and working agreement before Sprint 1 begins. This is a one-time program-level kickoff — each subsequent sprint gets its own Sprint Planning session, not a repeat of this meeting.
Agenda
| Time | Topic | Led By |
|---|---|---|
| 10:00–10:10 | Welcome & program context (why CareLink Classic is being replaced) | M. Delacroix |
| 10:10–10:25 | Vision & Roadmap walkthrough, success metrics/OKRs | C. Tyrrell |
| 10:25–10:35 | Clinical & patient-safety considerations for this program | Dr. L. Nguyen |
| 10:35–10:45 | HIPAA/compliance guardrails & the review-gate model | T. Brannigan |
| 10:45–11:05 | Delivery model: two-team Scrum, Scrum-of-Scrums, ceremony cadence, Definition of Ready/Done | C. Tyrrell |
| 11:05–11:20 | Team introductions & working agreement discussion/buy-in | J. Marsh / R. Okafor |
| 11:20–11:30 | Open Q&A, next steps (environment setup, backlog seeding begins today) | C. Tyrrell |
Key Discussion Points
- M. Delacroix reiterated the vendor end-of-life timeline is fixed — no extension is available from the CareLink Classic vendor beyond the announced 18-month window.
- Dr. Nguyen raised that any change to how providers hand off visit notes to the EHR needs her review before being marked Done, not just at UAT — this became the telehealth-specific addition to the Definition of Done.
- T. Brannigan flagged that patient data migration (Epic 5) needs a compliance checkpoint before Release 1 as well as before Release 2 — not just once at the end.
- Both engineering leads confirmed 2-week sprints are workable given team size and asked that cross-team dependencies get visibility earlier than they historically have on past programs — this directly shaped the Scrum-of-Scrums cadence (2x/week rather than weekly).
Decisions Made
Decision 1Definition of Done updated to require clinical workflow sign-off from Dr. Nguyen for any story touching scheduling, visit launch, or provider notes handoff.
Decision 2Compliance review checkpoint added before both Release 1 and Release 2 cutover (not a single end-of-program gate).
Decision 3Scrum-of-Scrums cadence set at 2x/week, 15 minutes, cross-team dependencies only — confirmed in the Team Charter.
Next Steps
- Sprint 0 continues through Jan 16 — environment setup, tooling access, backlog seeding, initial Epic/Feature breakdown
- First Backlog Refinement session scheduled for Jan 8
- Sprint 1 Planning scheduled for Jan 19
